I cut off the fiberglass skin and the wood was like soggy mulch. I will have to dig deeper to see how far it goes.

A section of the deck can be unscrewed to provide access to the fuel tank.

The stringers by the fuel tank have dark sections that look like they are rotten as well.

I used a ladder and a ratcheting strap to remove the stern drive. A heavy duty hoist was not necessary as it is not that heavy; maybe a hundred pounds.

To remove the engine I used a chain hoist on a homemade gantry using a tree in our driveway for one of the supports.

After lifting the engine out I just pulled the boat out from under it and lowered it onto a dolly.

The wet wood in the transom went all the way to the side, but the outer stringers look like they are in good shape.
